Each member of the leadership team chooses a position on seven AI decisions in private, then the team agrees one position together. The agreed position is recorded as one of the organisation's decisions.
This article is for the leaders taking part. If you run the Leadership Position tool for the organisation, see Running the Leadership Position tool.
The seven decisionsLink to this section
- Risk appetite: how much uncertainty the organisation will accept to get value from AI sooner.
- Pace: how quickly AI becomes part of how the organisation works.
- Who decides: who chooses which AI tools people use, and what they use them for.
- Off limits: the uses of AI that are never allowed, whatever the tool and whoever is using it.
- Aims for AI: the one or two results the organisation most wants from AI.
- Investment: how much money the organisation will put towards AI, and on what terms.
- Time to learn: how much working time people get for AI learning, and how it is arranged in their week.
Each decision has several positions to choose from, and each position says what it would mean for the organisation. Read more under a decision opens its article in a new tab, so you keep your place.
How it worksLink to this section
There are three phases.
- Your position. Choose a position on each decision, then confirm your position.
- Team positions. See the other leaders' positions and take a second look at yours. Then accept or object to the team's proposals, and discuss any decision the team is split on.
- Agreed position. Check the agreed position for tensions between decisions. The Final Decision Maker or an admin then confirms it.
While you are taking part, Leadership Position tool is in your sidebar, and the button in your invitation email opens it. If you are signed out, signing in brings you back to the same page. If you do not have an account yet, the email's Set up your account button lets you create one, then takes you straight to the Leadership Position tool. That link works for 7 days. If it has expired, ask the admin who invited you to send a new one.
Choosing your positionLink to this section
The first time you open it, a short introduction says who the Final Decision Maker is and the date we need your positions by. Once you have saved a position, the page opens where you left off.
Try as many positions as you like, and read what each one means for the organisation. Only the position you confirm is shared. Your choices are saved as you go, so you can leave and come back to them. On a phone you see one decision per screen, with Back and Next, and a bar that opens a summary of your choices.
On Off limits, tick the uses the organisation should put off limits, or none of them. On Aims for AI, choose one or two.
The summary lists your choices and any tensions between them, each marked as a caution or a conflict. A tension never stops you confirming.
When you have chosen a position on every decision, choose Confirm my position. After that, your Phase 1 choices are read-only.
Who sees my positions, and when?Link to this section
Your positions stay private until you have confirmed them and the team's positions are shared. Then the other leaders who have confirmed can see them, with your name, and so can the organisation's owners and admins.
Until the team's positions are shared, nobody else sees any of your positions, the Final Decision Maker and admins included. The other leaders and the Final Decision Maker see how many leaders have confirmed. Owners and admins, who run the Leadership Position tool, also see who has confirmed, by name.
The team's positions are shared when the first of these happens:
- the last leader confirms
- the date passes with at least two leaders confirmed, or a second leader confirms after it
- an admin or the Final Decision Maker chooses Share positions now, which needs at least two leaders to have confirmed
Once they are shared, a leader who has not confirmed yet sees only their own positions. When they confirm, they see the other leaders' positions, and the others see theirs.
An owner or admin who is taking part is a leader like any other, and sees the other leaders' positions only once they have confirmed their own.
While the Leadership Position tool is in use, only the people taking part and the organisation's owners and admins can open it.
Once the agreed position is confirmed, your final positions are shown only to you. The agreed position lists you among the people who took part, and names you on any recorded decision where you disagree but back it.
What happens after I confirm?Link to this section
You see how many leaders have confirmed, and the date we have asked the others to confirm theirs by. If you are the last to confirm, the team's positions are shared straight away.
When the team's positions are shared, we email you with the date we need your second look by. You then see the other leaders' positions in Phase 2, and take a second look at yours.
Checking the agreed positionLink to this section
Phase 3 opens once every decision has an agreed position, as long as every leader who has confirmed has finished their second look or the second-look date has passed. There you see the agreed position as it would be recorded: each decision's position, how it was reached, any reason given, and any tensions between decisions.
On a recorded decision, any leader whose own position differs from the recorded one is listed as disagreeing but backing it. If that is you, Leadership Position tool in your sidebar is marked, and you can choose Go with the team beside your name to take the recorded position as yours, which takes your name off the list.
The Final Decision Maker or an admin then confirms the agreed position. They can confirm it as soon as every conflict between decisions has been changed or accepted, so if it lists you, check it as soon as you can.
After the agreed position is confirmedLink to this section
We email the agreed position and its review date to everyone who took part, apart from whoever confirmed it. Leadership Position tool in your sidebar then opens the agreed position: each decision, how it was reached, any reasons, who disagrees with a recorded decision but backs it, the accepted conflicts and their reasons, who took part and who confirmed it.
The leaders on it, the Final Decision Maker, the organisation's leadership group, and its owners and admins can read it, and download it as a PDF with Download the PDF. Emails about it and the organisation's list of decisions show positions without names or reasons.
Your final position on each decision is kept and shown only to you, under Your final positions in your AI Adoption Portal. If your sidebar has no AI Adoption Portal, choose it from the menu beside your name.
What happens if I miss the date?Link to this section
The date covers the whole of that day, in the organisation's time zone. You can still choose and confirm your positions after it, until the agreed position is confirmed.
- If at least two leaders confirmed by the date, the positions of the leaders who have confirmed are shared once it has passed. As soon as you confirm, you see theirs and they see yours.
- If fewer than two confirmed, nothing is shared yet. The organisation's owners and admins are asked to change the date to give the others more time, or to remove anyone who cannot take part. If the date stays as it is, the team's positions are shared as soon as a second leader confirms.
Until you confirm, an admin or the Final Decision Maker may send you a reminder, at most one a day, and our weekly email lists it among anything else waiting on you. The positions you have chosen so far are saved.
If you cannot take part, tell the admin who invited you. Removing you deletes any positions you have chosen.
What does the Final Decision Maker do?Link to this section
The Final Decision Maker is one of the leaders taking part, chosen by an admin, and the introduction says who it is. They can decide a split decision for the leadership team, and they or an admin record the outcome of each split decision. A decision is split when the team has not reached agreement on it in Phase 2. An admin can record either outcome, decided by the leadership team or decided by the Final Decision Maker, but only the leadership team or the Final Decision Maker decides.
While positions are being collected, the Final Decision Maker can send a reminder, change the date and share positions now. They see how many leaders have confirmed, but not who unless they are also an admin, and their own positions stay private until the team's are shared, like everyone's.
Being the Final Decision Maker changes nothing else about what they can see or do in The GAiGE. Only an admin can choose or change the Final Decision Maker.
In Phase 3, they or an admin deal with each conflict between decisions, by changing a decision or accepting the conflict with a reason, and then confirm the agreed position.
Can I change my mind?Link to this section
Yes. Before you confirm, change any position as often as you like. Each choice replaces the one before.
Once you confirm, your positions stay as you confirmed them until the team's positions are shared. After that, you can change them in the second look, in Phase 2. There you can change any of your positions, or go with the team on a decision, as often as you like until the agreed position is confirmed, and the other leaders see your positions as they are now.
Once confirmed, the agreed position stays as recorded. A leader with second thoughts should talk to the Final Decision Maker or an admin.
What is kept, and what is deleted?Link to this section
- Your positions. Only your current position on each decision is kept. Each change replaces the one before, and your positions are never written to the audit log.
- If you are removed. Any positions you have chosen are deleted. If you are added again later, you start from the beginning.
- If the Leadership Position tool is stopped. Every position chosen so far is deleted, and no agreed position is recorded. We email everyone taking part to say it has stopped.
- The audit log. The organisation's audit log records what is done in the Leadership Position tool as a whole: when it started, when positions were shared, who was added or removed, when a date or the Final Decision Maker changed, who recorded or reopened a decision, who confirmed the agreed position, and when it stopped.
- Backups. Our daily database backups are kept for seven days. We also keep a copy of the database from before each release, and a changed or deleted position stays in those copies until they are deleted.
When the agreed position is confirmed:
- The agreed position is kept as the organisation's record: each decision, how it was reached, any reasons given, the accepted conflicts and their reasons, who took part, the Final Decision Maker, who confirmed it, its dates, and the names of any leaders who disagree with a recorded decision but back it.
- Your final position on each decision is kept and shown only to you.
- Everything else is deleted, including your answers to the team's proposals, when each leader confirmed, and the positions of anyone who did not confirm.
- If your account is deleted, the agreed position shows 'A former leader' in place of your name, and your final positions are deleted. Copies of the PDF already downloaded keep your name.
